Inked Inn

The Chair Is Empty.
The Artist Is Free.
They’ve Never Met.

Inked Inn is a same-day marketplace for tattoo studios and freelance artists — studios post an empty chair, nearby artists get notified and apply, and a walk-in who would have left becomes a booking. It exists because its founder spent years running exactly that service by hand.

The Problem

The Problem

“On a normal day, a thousand dollars can walk out the door.”

Inked Inn’s founder owns a studio. When a walk-in arrives and every artist is mid-piece, that customer doesn’t wait around — they find another shop. By his own count, a single day could turn away a thousand dollars of work. His workaround was the product in embryo: “Give me an hour and I’ll see if I can get someone in.”

Most people, in his experience, will wait an hour or take a call-back. Then he’d ring around — but only the artists he personally knew. Meanwhile, across town, freelance artists sit out slow days waiting for exactly that phone call. The market existed. The reach didn’t.

What It Could Be

What It Could Be

The complete picture is a two-sided marketplace at scale — studios and artists matched across cities, reputations built job by job, the industry’s idle capacity turned into income. None of that was discarded. All of it was deferred, behind one question:

What does this product have to prove first? Answer: that one loop — post a gap, match a nearby artist, allocate, pay — works flawlessly, in one region, with real strangers on both sides.

The First Decision

The First Decision

Built First

—

The core loop — a studio posts a gap in under a minute.

—

Real-time matching to available artists nearby.

—

Portfolio and ratings reviewed before the studio allocates.

—

Contact details revealed only after allocation — both sides protected until both commit.

—

Payment through the platform, released on completion.

Deferred — Until Earned

—

Brisbane and the Gold Coast — after the Sunshine Coast proves the loop.

—

Everything the core loop hasn’t yet earned.

Studios lead the launch — theirs is the sharper pain, and a marketplace starts by serving the side that brings the work. One region first: the Sunshine Coast, until the loop runs error-free.

When Simpler Is More Advanced

When Simpler Is More Advanced

A roadmap item moved INTO the build — because it was the simpler answer.

The workshop scoped proximity matching the cautious way: artists enter a postcode, a lookup tool does the distance maths. Real-time geolocation sat on the deferred list as the fancier future version.

Then Pilot Light’s engineering came back from the technical spike with the opposite finding: live location was actually less complicated to build and maintain than the postcode machinery — fewer moving parts, better matches.

So a deferred item ran backwards into the first release. The build still landed comfortably inside the Release 1 envelope.

Postcode lookup

Live location

Fewer moving parts. Better matches.

Prioritisation isn’t dogma; it’s judgement, applied in both directions — and it’s the kind of call you only get when the people making it are in the room with you.

What the Real World Says

What the Real World Says

The strongest validation here predates the software: the founder ran this service manually for years. The hold-the-walk-in conversation, the ring-around, the artist who arrives within the hour — every step of the loop tested in a live studio, on real customers, long before a line of code.

What the manual version proved: walk-ins will wait when you give them a reason. What it couldn’t do is reach beyond the artists one person happens to know.

The app doesn’t invent the behaviour. It removes the ceiling on it.

Validation Method

Years of manual operation in a live studio

Key Finding

Walk-ins wait when you give them a reason

The Ceiling

Only artists one person personally knows

What the App Removes

That ceiling on reach

Built to the loop the first decision defined. The pilot launches on the Sunshine Coast, and that phase has one job: real studios, real artists, real gaps — with the loop running error-free before anything scales.

Why It Worked This Way

Why It Worked This Way

Inked Inn is what happens when a founder has already lived the manual version of their product: the workshop’s job wasn’t inventing a concept, it was finding the smallest loop that carries it — then holding the line on one region until that loop is proven. And when the engineering said the advanced thing was the simpler thing, the plan changed in the product’s favour.

Evidence runs the roadmap. In both directions.
